The situation

Guerra Express Paquetería was experiencing operational challenges as their business scaled. Inventory mismatches were affecting visibility across shipments, and there was no reliable way to confirm where every package was in the process.

The company also worked with external partner locations. Since those partners were not part of the main company, the business needed a way to protect customer information while still allowing partners to manage only the shipments that belonged to them.

Another operational concern was the mismatch between package weight records and what was being reported later in the delivery process. These inconsistencies created financial risk and reduced trust in the overall workflow.

Beyond the operational side, Guerra Express Paquetería had limited online presence, which made it harder to attract new customers and communicate the value of their service.

What we did

We started with multiple discovery sessions with Rina Guerra, the owner of the business, to understand how the operation worked in practice. The goal was not to force a generic system into their workflow, but to learn how packages were received, registered, grouped, shipped, and delivered.

During the discovery process, we identified process gaps, exceptions, and edge cases that were not fully defined at the beginning. As the project evolved, new needs became clear, including partner access control and better separation of information between the main business and external partners.

We designed and developed a custom tracking system tailored to their operation. The system generates QR codes for each package, allowing staff to register and track individual boxes while also grouping multiple packages under a single delivery ID.

The system was designed mobile-first so staff could scan packages directly from their phones when loading, receiving, or moving shipments. This helped the business avoid purchasing new hardware and allowed the solution to work with the equipment they already had.

We also implemented access controls so partner locations could only see the information relevant to their own shipments, protecting customer data and giving the main business better control over its operation.

In parallel, we helped strengthen their digital presence through social media and local campaigns designed to make the brand more visible to potential customers in nearby areas.

The outcome

The tracking system is now live and actively used in daily operations. It improved inventory accuracy, made package tracking more reliable, and gave the business stronger visibility into its delivery process.

The workflow is now more structured, partner access is better controlled, and the business has a system built around the way it actually operates.

The client was highly satisfied with the result and began recommending the system to other business owners in her network, which reflects both the practical value of the solution and the trust built during the project.
